Traditional product release notes were built for a world where releases happened on a quarterly cadence and behavior between releases was stable. Models do not work that way. The base model can be updated by its provider on a schedule the buyer does not control. The fine-tune layer can be updated by the deployment team on a weekly cadence as new editorial signal accumulates. The retrieval pipeline can be updated independently of either. The buyer's product surface can change behavior — sometimes subtly — between Tuesday morning and Wednesday afternoon, and the user has no idea why.
Most teams shipping AI products have not adapted their release-note format to this reality. They are still writing release notes for the user-facing feature changes — the new button, the renamed menu — and ignoring the model and pipeline changes that are doing more to alter user experience than any feature change has done in the last six months. The result is a user experience that drifts under the user's feet, and a support team that has to absorb the drift without documentation to point at.
What follows is the release-note format we have been refining over a year of weekly model promotions, the audiences each section is written for, and the operational changes that made the format possible.
Three audiences, three voices.
AI release notes have three distinct audiences. Most release notes try to address one and accidentally address none.
The operator. The person actually using the product daily. Wants to know: what changed in the behavior I see, what should I expect to be different today than yesterday, what should I report if I see something unusual. Voice: plain, specific, examples-heavy.
The administrator. The person responsible for the deployment within the buyer's org. Wants to know: what changed at the architecture level, did any of the underlying components version, are there any actions required (configuration changes, eval reviews, new policy reviews). Voice: structured, action-oriented, with version pins.
The auditor. The compliance, risk, or security person who needs the change documented for the audit trail. Wants to know: what changed, what version was promoted, what eval signals justified the promotion, what was the rollback plan. Voice: formal, signed, with traceable references.
We write three sections — one per audience — and ship them as a single document with clear visual separation. The operator section is at the top, the administrator section is in the middle, the auditor section is at the bottom. The format takes longer to write than a single-voice note. It saves significantly more time downstream because the right audience finds the right information without filtering past sections written for a different reader.
What goes in the operator section.
The operator section answers "what should I notice today." It is structured as a short list of expected behavioral changes, with examples. "Drafts will tend to be slightly shorter — about ten percent — for the same input." "The renewal-brief workflow now consistently flags missing context as questions for the AE rather than guessing." "The support-triage routing has been recalibrated; you may see more cases routed to T2 in the first week as the model adjusts."
The examples are the hard part. They require the eval suite to have caught the change before the release went out, which means the eval suite has to be measuring the things operators will notice. We wrote about eval suites that survive production; the release-note discipline is downstream of the eval discipline. If your eval suite is not catching what operators notice, your release notes will not document it either.
What goes in the administrator section.
The administrator section is structured: model version, corpus version, retrieval pipeline version, policy version. For each, what changed, what compatibility implications follow, what action (if any) the administrator needs to take.
The compatibility implications are the part that most teams miss. A model promotion may invalidate eval test cases the administrator has been relying on for their internal monitoring; a corpus version bump may change the baseline against which the administrator's retrieval-quality dashboards are calibrated. Spelling these out — "the new model produces slightly different formatting, your custom downstream parser may need an update" — is what makes the section useful instead of decorative.
What goes in the auditor section.
The auditor section is the formal record. Version pins for every component. The eval signals that justified the promotion (with links to the underlying eval-run records). The rollback plan. The signature of the person who approved the promotion. The timestamp of the promotion.
This section is the part that an SOC 2 auditor will read in nine months. It needs to be specific enough that someone who was not in the room can reconstruct the decision and the criteria. It is also the section that almost no traditional release-note format has, which is part of why most AI deployments cannot answer the audit-grade questions about model promotions cleanly.

We ship release notes on the cadence the underlying components ship — which, for the model and fine-tune layers, is roughly weekly. Notes that are not ready by promotion time block the promotion. The discipline forces the eval signals to be specific enough to write up, and forces the change to be small enough to describe.
The notes are published to three channels matching the three audiences. The operator notes go into the Knyte product surface at the workflow level — operators see them in the surface where they will encounter the changes. The administrator notes go to the configured admin channel (typically a Slack channel or an email list). The auditor notes are written to the audit-trail layer, signed, and surfaced in the compliance dashboard.
What this requires upstream.
Two upstream investments make the format possible. The first is a versioned everything — model, corpus, retrieval pipeline, policy. Without versioning, the administrator and auditor sections cannot be specific. The second is an eval suite that catches behavioral changes operators notice. Without the eval signal, the operator section is fiction.
Both investments pay back independently of the release-note discipline. The release notes are downstream artifacts of an architecture that already supports them. If the architecture does not support them, the release notes will be vague no matter how disciplined the writing process is.
Weekly model releases are the new cadence. The release-note format has to evolve to match. The three-audience structure is what we have settled on after a year of iterating. The downstream effect — fewer tickets, cleaner audits, less drift the operator team has to absorb — pays for the format many times over.
